The secret is to shift your mindset: you aren’t a project manager on the tools; you are a contract manager managing a professional relationship. This guide breaks down the step-by-step process for a smooth, “bossed” refurbishment.
The Foundations of a Pro Refurb:
1. The Schedule of Works (SOW) Never ask a builder, “How much do you think this will cost?” Instead, create a line-by-line list of every single task required. Next to each line, put a realistic rough cost. When you show builders around, this document ensures everyone is quoting for the exact same job.
2. Specify Every Detail Don’t leave material choices to the builder. Specify the exact bathroom suite, kitchen cabinets, and even the tiles you want.

Pro Tip: If you’re doing a rental, go to a major DIY chain and pick the kitchen featured on the front of their brochure. It’s usually their most popular, well-tested range.
3. Hire One Lead Contractor Avoid hiring individual trades (plumber, sparky, joiner) yourself to save a few pounds. It often costs more in the long run. Give the keys to one main contractor who is responsible for the entire project, all labor, and all materials. This gives you “one neck to wring” if things go wrong.
Managing the Money (Stage Payments):
The most critical part of “bossing” your refurb is how you pay. Never pay money upfront for labor. Instead, use a 5-stage payment plan (for a standard £25k refurb):

Stage 4 (Snagging): This is the 80% mark. Everything looks finished, and you create a small snagging list. You only pay this when the house is ready to be moved into.

Stage 5 (Final Payment): Hold back the final 20% until every single snag is fixed and all certificates (Gas, Electric, Building Regs) are in your hand. This keeps the builder motivated to finish the “fiddly” bits.
